contexto

The update of the systems was done manually and in a decentralized manner.

4 employees from a specific team were responsible for 5 different systems. With the increase in updates and the number of franchises, the process became complex and difficult to control, as various tools such as control cards, spreadsheets, and a rudimentary technical solution were used. Moreover, the communication flow was considered challenging, as it was spread across various communication channels without a central point for consultation and monitoring.


A prototype had already been created and tested in 2022, but the project has been constantly halted since then due to the lack of data and security regarding what was resolved in the current context.

A communication and the tracking of updates were difficult due to the dispersion of information.

At the beginning of this discovery, I noticed a strong interest from other stakeholders in implementing the solution according to the initial prototype. However, I, the Product Manager, and the Tech Manager had doubts about its applicability to the current context. Therefore, I suggested that we conduct a thorough validation, using all the existing documentation.

After the review, we concluded that the proposed solution did not generate significant value for users in terms of design, product, or technology. With that, I decided to follow a complete discovery process, delving into the particularities of each individual and exploring whether it was possible to identify opportunities beyond the problems and contexts presented by the business.

The update was carried out differently for each product and user.

We identified that each user performed the update service in a distinct manner, depending on the system and their own habits. They used more than six communication channels to inform other stakeholders about each stage of the process. Additionally, there was a monthly demand to update more than 2,000 systems in stores, and the manual nature of this process generated a high volume of complaints. Monthly, more than three spreadsheets were created to manage the process, which occurred at night and did not provide clear visibility into the success or failures of the service.

Through the discoveries and value propositions, we realized that the flow would take a long time for development. For this reason, I initiated a dynamic with the triad called the Map of possibilities, we checked the functions at each stage of the project, where we considered both the resources of the platform used and the operations that the user can perform for the team's capacity.


With this, we concluded with the dynamic that the delivery would be phased in 3 stages.

Step 1

Enable access to update data within the current flow, since there was no visibility solely through the support team.

Enable the creation and management of update packages, giving autonomy to the team responsible for customizing the groups of systems to be updated.

Enable pausing, stopping, and rolling back system updates.
